The summary nobody used
The existing report showed total stock value by category. It was accurate and nobody read it, because it never told anyone to do anything. The question the operations lead actually had was narrower: what is about to run out, what has not moved in six months, and where does the count disagree with the system.

Define the exceptions first
Three rules, written down and agreed: below reorder point given lead time, no movement in 180 days, and variance between physical and system count above a threshold. Getting agreement on the thresholds took longer than building the report, which is normal and worth the time.

Build the data layer properly
Multi-location and multi-lot inventory needs a structured table, not a sheet per location. Flattening it makes cross-location reporting possible and removes the per-location formula maintenance that caused most of the previous errors.

Make the exception list the front page
The dashboard opens on what needs attention, with the summary available behind it. The measure of success is not that the report is comprehensive; it is that someone acts on it each morning.
